Selected Case Studies

Eight representative projects, from a 120㎡ community convenience store to an 18,000㎡ hypermarket, across markets in mainland China and Taiwan, China.

Hengrunfa Supermarket · Wuxi · 5,000㎡

A 5,000㎡ regional hypermarket that had to hold fresh, food, and non-food under one roof. We re-weighted the category mix: high-frequency fresh and deli moved to the entrance route, daily and processed foods line both sides of the main aisle, and low-frequency general merchandise was pushed back and compressed. The checkout zone was rebuilt as a parallel layout, freeing the entrance hall for seasonal displays. The goal is a shorter customer route past more high-margin categories, without trading away the shopping experience.

Taichung Buyer Premium Supermarket · Taiwan, China · 1,500㎡

A 1,500㎡ premium supermarket entering the market with a new retail format and a full equipment upgrade. We handled the floor plan and equipment selection, matching fresh counters, lighting, and an ESL system from our vetted factory network in China. The client reports that, against local quotes in Taiwan, China for comparable equipment, equipment cost was nearly halved, labor fell by nearly 40%, and customer satisfaction rose.

Yiming Fresh · Wuhan · Franchise System & Store Standardization

In 2026, Yiming Fresh commissioned us to design its franchise system and store standardization framework. A franchise is not a document; it is a three-layer management structure. The headquarters layer sets the legal and brand foundation, the store manual layer makes the brand real in every location, and the store execution layer turns standards into repeatable daily routines. The value of the system is turning one successful store into a repeatable capability to open more.

99 Convenience Store · Yangzhou · 120㎡ Community Fresh

A 120㎡ community fresh convenience store — small footprint, wide assortment, the most constrained format to plan. Fresh produce and hot ready-to-eat food sit at the entrance, so customers can finish today's groceries within the shortest distance. Daily goods and snacks run along one side of the main aisle, and the back-of-house is cut to the minimum. A small store cannot survive without subtraction; this project proved it.

Congdahan Fresh Supermarket · Lianyungang

A regional supermarket whose core competitive edge is fresh food. We moved the fresh zone off the back wall and onto the main aisle, where fruit and vegetables, meat, and seafood form one continuous fresh band, so customers feel the freshness the moment they walk in. The cold chain and lighting came from the same factory network in China, with one team carrying design and equipment through to delivery.

RT-Mart Supermarket · Yunnan · 10,000㎡

A 10,000㎡ hypermarket in Yunnan, a market where the fresh supply chain runs on a completely different rhythm from eastern China. We made the provenance of fresh food the planning priority: more display area for fruit, vegetables, and local specialties, and mid-floor islands and low shelving instead of tall gondolas to open up the space. The layout also follows local shoppers' habit of buying everything in one trip. The point of a big store is not to fill the floor, but to give every zone a clear reason to buy.

Lebaihui Supermarket · Chengdu · 18,000㎡

At 18,000㎡, this is one of the largest projects we have delivered. At this scale, circulation decides everything. We broke the floor into a series of themed zones, each with its own entrance and main aisle, so shoppers do not get lost along an endless route. Fresh, deli, and dining were clustered into a single food street that drives footfall across the whole store.

TrustMart Supermarket · Xinjiang · 6,000㎡

A 6,000㎡ supermarket in Xinjiang, where the catchment is large, shopping baskets are big, and logistics costs are high. We increased display depth for stock-up categories such as rice, oil, paper goods, and beverages, using high-capacity shelving to reduce restocking frequency. The high-shrinkage fresh area was compressed, positioning fresh as a lean but effective traffic driver. The same design logic produces very different answers in different markets.
